Overview

Plan International Canada (PIC) is a leading development and humanitarian organization dedicated to advancing children's rights and equality for girls. To better serve its donors and operate in a more data-driven, agile way, PIC needed to modernize its digital ecosystem, spanning its websites, e-commerce, and fundraising platforms. TechGuilds was engaged as the strategic and technical partner to define the future-state architecture, evaluate options, and establish a practical roadmap for transformation.

Challenge

PIC's digital environment had grown fragmented over time, creating operational and experience challenges across the organization. Outdated infrastructure struggled with traffic and dynamic content, while inconsistent touchpoints across web and fundraising platforms created a disjointed experience for donors. Design and UX were misaligned with the organization's brand and audience expectations, and recurring reliability issues including downtime were undermining confidence in the platforms.

PIC needed a structured, evidence-based approach to assess its options and define a sustainable technical and governance model for its digital presence.

How TechGuilds Helped

TechGuilds executed a four-phase engagement covering strategy, architecture, and platform modernization.

Phase 1: Discovery and Current-State Assessment

TechGuilds led a comprehensive discovery that produced technology, governance, operating model, and sourcing model assessments alongside current-state donor journey mapping. This phase established clear business objectives and success measures, and gave the team a shared understanding of constraints before any structural decisions were made.

Phase 2: Stakeholder and User Engagement

Through interviews, workshops, and UX research, TechGuilds captured stakeholder and user needs across fundraising, marketing, and IT. This work defined both functional and non-functional requirements covering stability, scalability, accessibility, and maintainability, and established the target-state experience principles that would guide design and platform decisions going forward.

Phase 3: Options Analysis and Future-State Design

Building on the discovery findings, TechGuilds developed future-state recommendation documents covering the technology stack and hosting approach, governance and operating model, sourcing strategy, and information architecture. A prioritized product roadmap and phased requirements set gave PIC a clear, sequenced path forward. In parallel, TechGuilds advanced concrete initiatives including an e-commerce redesign, infrastructure upgrades, and an Azure migration to validate assumptions and confirm that the chosen direction was both feasible and sustainable.

Phase 4: Implementation Roadmap and Managed Evolution

TechGuilds supported PIC through the transition from unstable on-premise environments to stable, scalable cloud infrastructure, providing a high-level implementation roadmap and sequenced release plan. The engagement then evolved into an ongoing managed services arrangement, ensuring the platforms continued to align with PIC's needs over time.

Results

The engagement delivered meaningful improvements across stability, experience, and operations. Infrastructure modernization and cloud migration significantly reduced downtime and performance issues. Redesigned donor journeys and new platform features improved engagement and conversion, particularly with younger donor segments. Governance, operating model, and sourcing recommendations gave PIC a sustainable framework for managing and evolving its platforms into the future.
