There is no standard price for migrating to SitecoreAI, because every estate is different. Most of the cost comes from rebuilding things: templates, components, integrations, personalization rules, and workflow states.
This post covers what an in-house migration involves, where a partner makes the biggest difference, how our fixed-price guarantee works, and how to evaluate any partner, including us.
Doing the Migration In House vs. Hiring a Partner
For some brands, doing the migration in house is an option. The scale of the implementation and the capacity of the team are big factors. Small marketing sites with a handful of templates, not many languages and not many custom integrations are usually the cases where in-house migrations are doable. But as the estate grows, projects become more complex. A SitecoreAI migration is usually a move to a headless, SaaS architecture. Content models need to be restructured, MVC components need to be rebuilt for headless delivery, server-side integrations become external API calls, and authoring and publishing workflows are redesigned. And with every additional site, brand, and language, the complexity of the project grows.
The work that gets underestimated is usually: renderings only one developer understands, personalization rules built up over years, workflow states that match how your approvers really work, redirects that carry your search rankings, and integrations with the CRM, commerce, and other systems. Someone has to find all of it before it can be rebuilt.
A partner earns their value when your estate has a large or complex component library, personalization, several integrations, multiple sites or a hard deadline, such as the January 1, 2027 Experience Editor deprecation. They have done this before, so they know what to audit first, how to plan the migration, and where scope tends to creep. They also bring a team that does this full time, which your developers cannot do next to their regular work.
Sitecore's Pathway tool can help your team map content and structure to the new site, but as of its January 2026 page it assumes your components are already built in SitecoreAI, and it does not migrate workflow states, personalization rules, analytics data, or custom modules and integrations.
What a Partner Takes Off Your Plate
A partner takes three things off your team's plate: finding out what you have, rebuilding it, and training your editors and developers on the new platform. Sitecore partners have built offerings around the migration, and their scopes show where that work is. In its June 16, 2026 announcement, Verndale describes ForgeAI as an AI-driven migration accelerator and offers guided SitecoreAI pilots to validate use cases before scaling. It cites more than 350 Sitecore projects, 12 Sitecore MVPs and 44 integrations.
Velir takes a similar approach on its expedited migration page. Its scope lines up with all three: migration roadmaps for content, media and personalization logic (finding out what you have), re-architecting for SitecoreAI's SaaS model and re-engineering CRM and marketing automation integrations for headless (rebuilding it), and training for editors and developers.
Our Approach: Kajoo.ai and the Migration Guarantee
Our approach pairs Kajoo.ai, our AI delivery platform, with a migration guarantee. Kajoo.ai audits and converts your estate, and the guarantee fixes the price and timeline before any work starts.
Our migration guarantee sets a fixed price and a fixed timeline for moving a Sitecore XP or XM site to SitecoreAI. If something inside the agreed scope takes longer than estimated, we absorb the cost. We do not start until the scope and the price are both signed.
Kajoo.ai first audits every template, rendering, component, content item and dependency in your environment and produces an initial estimate. Our team then reviews the results with you and scopes the work in detail, and that becomes your fixed quote. Conversion then runs through a nine-phase pipeline with automated validation, and a person approves each decision point. On Kajoo.ai migrations we measure 30 to 40 percent faster delivery than manual migration.
The migration is like-for-like first: your site is rebuilt as it is today, and redesign comes after, on the new platform.
What the Guarantee Covers
- The full component library, rebuilt in SXA headless format
- Page templates, restructured for SitecoreAI's Partial Designs architecture
- Data templates, restructured to the SXA headless data model
- All site content, converted and migrated
What Is Priced Separately
- Third-party integrations
- Custom development beyond like-for-like
- Personalization rules, workflow states and analytics data
- DevOps configuration
- Infrastructure setup and SitecoreAI licensing
Anything outside the core scope is quoted as an add-on before the work starts.
How to Evaluate Any Migration Partner
These questions work on us as well as anyone else.
- How is the work priced, fixed price or time and materials, and what is in or out of that price? Ask for the exclusions in writing before you compare quotes.
- What is the quote based on? A tool-driven audit plus a detailed scoping review of your actual templates and content gives the partner something concrete to price from.
- If the work runs longer than estimated, who carries the cost? Under time and materials, it is you. Also ask how a change in scope is priced.
- Do the people who scope the work also deliver it?
- Can they show a migration from your source version, XP or XM, at a similar size?
- What support is available after launch, and how is it scoped?
- Is the licensing and infrastructure cost in the quote, or separate?
If you want a fixed quote for your own environment, you can request a scoping conversation.
